Distributed training without centralized infra: Where do gradients sync when there's no data center?

Most setups use a central parameter server to aggregate gradients from all nodes. Problem: that server becomes both your bottleneck AND single point of failure.

The architecture challenge: You need consensus on weight updates across distributed compute, but traditional parameter servers create latency spikes and crash risk. Every node waits on that one server.

Decentralized alternatives use gossip protocols or ring-allreduce topologies - nodes communicate peer-to-peer to average gradients without a central coordinator. Trade-off: more network hops, but no single failure point and better horizontal scaling.

This is the core engineering problem in federated learning and edge ML training.
