Apple’s hardware chief John Ternus will take over as CEO this September from Tim Cook. Under the Tim Cook era, Apple was known for its scale and execution strength, but in the AI arms race it has seemed overly conservative. With the baton handoff in September, Wall Street is betting on whether the new boss can lead the world’s second-largest company through a truly meaningful strategic transformation.

Bank of America analyst Wamsi Mohan, in a recent research note, raised a key question: “Can Apple transition from an era driven by scale and execution to a new era driven by AI innovation?” This question has directly sparked market imagination about Apple’s future strategic direction.

Mohan believes Apple is gradually moving away from the net-cash-neutral stance it had long maintained, instead expanding spending—a sign that "may indicate a period of more intense R&D investment," and possibly even a wave of large-scale acquisitions. Against the backdrop of other tech giants having already accumulated hundreds of billions of dollars to bet on AI, whether Apple will make up for this during the new CEO's tenure is the central question investors are most focused on right now.

Cook's legacy: the glory and limits of the scale machine

Cook has led Apple for nearly 15 years, turning it into a scalable champion in the global consumer electronics arena.

Under his leadership, Apple built an efficient supply-chain management system, and by continuously monetizing its massive user base of more than 2.5 billion devices through services such as Apple Pay and Apple Music, while establishing users' privacy as a core brand value.

However, this operating philosophy—known for execution and discipline—has become a flashpoint of controversy in the AI era. While tech giants like Google, Microsoft, and Amazon are making big bets on AI infrastructure and platform innovation, Apple has chosen to wait and proceed cautiously.

Some investors have criticized that Apple has fallen noticeably behind in AI infrastructure buildout and platform innovation; however, others believe that this restraint is precisely what makes Apple a reliable alternative within a tech-stock portfolio—compared with peers that are burning through massive amounts of money chasing uncertain returns.

Ternus's core challenge: balancing innovation with the existing profit machine

As Apple's head of hardware engineering, Ternus has been deeply involved in driving the company's in-house chip strategy. Mohan expects Apple's core business to remain broadly stable during the new CEO's tenure, but Ternus also faces pressure that his predecessor never directly confronted—making larger bets at a faster pace during a cycle of accelerated AI innovation.

Mohan wrote in a research note: "Apple is already big enough, has extremely strong profitability, and is deeply embedded in users' daily lives—simple 'striving for excellence' may no longer be sufficient to redefine the company. Ternus's challenge is: to both protect the profit machine built by Cook and rekindle market expectations for technical surprises from Apple."

On the concrete direction, Ternus needs to drive AI capabilities into Apple's hardware product line and accelerate the adoption of AI features across a user base of 2.5 billion devices. This massive distribution network is Apple's unique competitive advantage, but whether it can translate into real growth hinges on whether AI features genuinely improve users' everyday experiences.

Apple Intelligence rolls out: Can Siri make the transformation?

Apple's Apple Intelligence features and a redesigned Siri will be officially pushed to users this fall—two full years since these functions were first announced. The market's patience regarding the pace of Apple's AI rollout is now being tested.

Mohan noted that a truly competitive Siri must go beyond the capability boundaries of a basic chat bot: it should be able to retrieve personalized contextual information on-device and execute multi-step, complex task workflows. This raises higher demands on Apple's integration capabilities across chips, the operating system, on-device processing, and localization as well as privacy protection.

Mohan wrote: "With Apple's in-house chips, on-device processing, privacy architecture, operating system, personal contextual data, and a massive installed base, Ternus is well positioned to further solidify Apple's dominance on the device side in an AI-enabled era." This is also the core of whether Apple can carve out a differentiated path in this round of AI competition.

Mega M&A: never happened before, but might be coming

Historically, Apple has rarely carried out large-scale acquisitions, which stands in sharp contrast to other tech giants' approach of quickly bolstering AI capabilities through M&A. However, this year's move to give up the net-cash-neutral stance in advance has been interpreted by some analysts as a strategic signal.

Mohan has clearly pointed out that large-scale R&D spending and major acquisitions have not been emphasized "during the Cook era"—but technological acceleration in the AI era may force Apple to break with this habit. For investors, whether Ternus will spearhead a truly significant AI mega-acquisition will be the most direct test of strategic boldness to watch in the new management team.
